The Great Agent Reshuffle: Why Record Agent Movement Is Your Best Recruiting Quarter in Years

2026-09-03 8 min read By Coach Randy Byrd

Let me be direct with you. Right now, more producing agents are moving between brokerages than at any point in recent memory, and most team leaders are reading the headlines instead of working the opportunity. The movement data is clear: this is the best real estate recruiting window we have seen in years. Here is what is actually happening, why agents are moving, and the exact playbook I am coaching leaders to run while the window is open.

The numbers behind the reshuffle

The Recruiting Insight 2026 Agent Migration Report tracked $15.72 billion in annualized production shifting between brokerages this year. External agent moves rose 25 percent quarter over quarter in the first three months of 2026, internal office to office transfers jumped 38 percent year over year, and roughly 300,000 agents are projected to move across four major MLS regions by the end of the year. You can read the full report here.

Even more telling: agents became 13 to 35 percent more likely to switch firms in a single quarter. That is not a rumor floating around a conference. That is measured movement. Inman covered exactly why brokers can no longer afford to wait and see.

Here is what those numbers mean for you. When movement is this high, every producing agent you want is already in a conversation they were not having last year. Your only job is to be the reason that conversation ends in your direction.

Why agents are moving now

Agents are not leaving for a better split. The old pitch, come for our commission structure, is dead, and the agents who matter have stopped listening to it. The analysts tracking recruiting say it plainly: recruiting now hinges on leadership and systems, not splits.

What is actually driving the reshuffle? A few forces, and you should know all of them.

Commission pressure. Two years into the post settlement world, buyer side income is harder to predict. Agents want a platform that helps them produce, not a logo that quietly takes a bigger cut.

The talent pool is shrinking. Industry membership has fallen by hundreds of thousands of agents, and the ones who remain are more experienced and more valuable than ever. Every producing agent left in your market matters more than they did two years ago, and every team leader knows it.

The wait and see era is over. For most of last year, agents sat tight and watched the headlines. That posture has broken. The reshuffle is active, deliberate, and measurable, and it is happening in your market right now.

Add it up and you get the most important recruiting fact of the year: the agents you want are already deciding. The only question is whether they are deciding in your direction.

Why your split pitch is losing

Here is the uncomfortable truth I give every leader I coach. If your recruiting pitch leads with your split, you are invisible, because every broker in town leads with their split. When every option sounds the same, the agent picks the loudest voice in the room, and you are not it. You are noise.

What wins is the total value proposition. The team that attracts agents in this reshuffle is the team that can prove four things on a single page.

1. A real training calendar, not a promise. Show me the classes, the scripts, and the actual people who deliver them.

2. A lead system with numbers attached. Not a portal login. A funnel, a budget, and a process you can name out loud.

3. Accountability that is built in. Weekly coaching, production reviews, and a leader who knows your numbers and will not let you coast.

4. A growth path, not a ceiling. What happens when I succeed? Is there a place for me on the other side of it?

That is how to attract real estate agents to your team during a reshuffle. Not by shouting louder than the broker down the street. By being the only leader who can answer all four questions on the first call. That is team leader coaching with teeth, and it is the only kind that wins right now.

The 90 day playbook for the reshuffle

If you want to grow your real estate team through this window, here is the playbook I am running with my leaders. It is not complicated. It is consistent.

1. Publish the map. Your market has questions right now: what is changing, who is moving, what should an agent look for. Answer them in public, in plain language, every week. The agent evaluating a move will find the person who explains things.

2. Build the list. Pull the top 50 producing agents in your market, especially anyone whose brokerage went through a change. Stop treating that list as a someday project. It is your most valuable asset this quarter.

3. Run the 2-10-40. Two hours of recruiting content a week, ten meaningful conversations, forty touches on your list. Same numbers, every week, no exceptions. Boring wins.

4. Lead with proof, not promises. Every conversation ends with an invitation to see the system: a training call, a weekly meeting, a behind the scenes look at how your team actually runs. Agents in motion want evidence, not enthusiasm.

None of this is glamorous. It is a system run on schedule while your competitors wait for the reshuffle to settle. That is the entire advantage.

The deeper truth

Here is what the reshuffle is really telling you. The days of growing a brokerage by transaction volume are over, and the era of growth by attraction is here. The big platforms merge for scale and capital. That is their game. Your game is being the leader agents choose, publicly, deliberately, and repeatedly.

The window will not stay open. Movement always settles, and once it does, the agents who were deciding go back to staying put. The leaders who grew during the reshuffle will be the ones who treated every conversation this quarter like it mattered, because it did.

Real estate recruiting in a reshuffle is the strongest leverage play in years. The agents you want are already in motion. Your only job is to be the obvious choice when they land.
