You Don't Have a Lead Problem. You Have an Accountability Problem

Let me be direct with you. Right now, thousands of producing agents are typing the same questions into Google. Should I switch brokerages? Where do I find a team that actually provides leads? And the one they whisper at 2 AM: why is my production stuck when I am working harder than ever?

If any of those sound familiar, stop. Do not buy more leads. Do not quit your team yet. And do not make a single decision out of frustration, because the research coming out right now says your problem is probably not what you think it is.

The uncomfortable math

A brutal new report from Knwn Local found that 13 of 21 marketing channels deliver zero leads to more than70% of agents using them in a typical month. Zero leads. Not a little. Not below average. Zero. Month after month, for the majority of agents, in the majority of channels. The full report explains what agents are actually dealing with.

That single number explains most of the frustration I hear from agents every week. You are not failing because you are not trying. You are drowning in effort that returns nothing, and the mind starts looking for someone to blame. The market. The brokerage. The split. Yourself.

That is also why switching is accelerating right now. Agents are not leaving for a better logo. They are leaving because they believe the next company will finally hand them what this one does not: supported lead flow, real training, anda system that works. The question is whether the next company actually can. And that is where the conversation gets interesting.

The industry's sharpest take: it is an accountability problem

Think about what that means for a second, because it changes how you should evaluate your next move entirely. If most channels return zero leads, buying more of the same is not a strategy. And if the real gap is accountability, then no split, no office, and no lead vendor can fix what only execution can fix.

The macro numbers back it up. The National Association of Realtors' 2026 Member Profile shows the typical Realtor now carries about13 years of experience, yet still closed only9 transaction sides last year, landing at a median gross income of about$59,200. You can read the full profile here. Thirteen years. Nine sides. This industry is full of experienced agents who do not have a lead shortage. They have an execution gap that nobody has ever held them accountable for closing. That is not an insult. That is the best news you have gotten all year, because it means the fix does not depend on a market, a company, or a portal. It depends on you, anda system that actually holds a standard.

What agents are really searching for

Here is what I see when I look at agent search behavior right now. Agents are not searching for how to work harder. They are searching for how to switch brokerages, how to find a team that provides leads, and how to evaluate whether their current situation will ever improve. Those are not lazy questions. Those are hopeful ones. Those are agents saying: I still believe there is a better way, and I am looking for the person or the place that can prove it.

And that is exactly where how to attract real estate agents to your team starts working for you. The agents who are searching are not looking for a pitch. They are looking for proof that somebody runs the business differently, with real support, real systems,and real accountability. When you show them that, you attract agents to your brokerage without chasing a single one. That is real estate recruiting the way it works when it works.

Four questions to ask before you switch anything

If you are going to seriously evaluate whether to stay or leave, here is the short list I give every agent before they sign anything.

1. Ask for the system, not the story. Can they show you a written lead flow system with numbers attached? Not a promise. A funnel, a budget, anda process. If they cannot show you the machine, they do not have one.

2. Ask who holds you accountable. Is there a leader who knows your numbers, checks your activity, and will not let you coast? Weekly coaching? Production reviews? If nobody can name the accountability, there is no accountability.

3. Ask what the training actually looks like. Not an empty promise. A calendar. A curriculum. The actual people who sit with you and teach you how to run the business.

4. Ask what happens when you succeed. Is there a ceiling on you or a path through you? The best leaders want you to grow past them, because that is how they grow their own organization.

If a team passes those four questions, the split barely matters, because your production will outrun it. If a team fails those four, the best split in the country will not save you, because you will never build enough volume to care about the split.
